This is not the Fractional CAIO engagement. It is the startup adaptation of fractional executive leadership, and the work is structurally different. A mid-market enterprise with a portfolio of AI initiatives needs a Chief AI Officer — governance, P&L, board reporting, vendor oversight. A seed-to-Series-B startup where AI is the product does not. It needs a Chief Technology Officer who is in the codebase, owning the technical roadmap, running the critical-path code reviews, making the build-versus-buy calls, hiring the first three engineers, and setting the on-call discipline that the team will eventually own. A CAIO governs a portfolio; a CTO ships the product. Running a fractional CAIO into a startup that needs a CTO produces an advisory layer that does not ship code, and the company pays for oversight it does not yet need while the shipping problem goes unsolved. I have shipped eight AI ventures as founder and operator — Auralink is the largest of them at 1.7 million lines of production code and peer-reviewed on arXiv — which is a different credential from having run enterprise AI governance. This engagement uses that credential. Six to twelve months, two to three days a week, exit criteria defined at kickoff: a named full-time CTO hire, the founding CTO stepping up into the seat with the pattern recognition transferred, or a series-level maturity milestone where the engineering organisation can run without the fractional leader.
The founding team has a best engineer, not a technical leader. Someone on the founding team wrote the first working version of the product and now runs engineering by default. They are strong on execution and weak on the patterns that only show up after you have shipped to production several times — the architecture choices that compound, the review discipline that catches regressions before customers do, the hiring filter that screens in the engineers who will still be productive at ten-person scale. The startup needs those patterns now, not after a full-time CTO hire lands in month twelve. The fractional CTO brings the patterns in immediately and transfers them deliberately.
The first ML engineer hire is the highest-stakes decision the startup has not yet made well. Hiring the first production ML engineer — the one who will actually own the model pipeline, the eval harness, the inference stack — requires evaluating candidates on judgment calls the founders themselves have not had to make. The typical outcome is either an expensive senior hire the company cannot manage productively or a junior hire who is still learning the shape of the problem. A fractional CTO who has personally shipped fine-tuned models to production runs the interview loop, writes the technical problem sets, and does the reference calls that a non-specialist founder cannot run credibly.
Architecture decisions made at seed become refactoring debt at Series A. The model-serving choice made in month three to ship the demo, the vector database picked because it had a good tutorial, the inference stack stitched together from frontier-API calls and Python scripts — each of these compounds. By Series A the cost of unpicking the decisions is several engineer-months and a missed roadmap quarter. A CTO in the codebase catches the compounding decisions at the point where correcting them is a day's work, not a quarter's. The fractional model makes that CTO affordable six months earlier than a full-time hire would be.
Technical due diligence for Series A or strategic customers goes badly without technical representation the investors respect. A Series A technical DD call, or the architecture review that gates a Fortune 500 pilot, requires a credible technical voice in the room — not a slide deck. Founders without deep production ML pattern recognition get second-guessed on questions a seasoned CTO would answer in ninety seconds. The fractional CTO handles those conversations directly during the engagement and prepares the founding team to handle them independently afterwards. The credential the investors check is the one the engagement brings into the room.
The engagement runs at two to three days a week, embedded with the engineering team, with exit criteria defined at kickoff. The work is hands-on: architecture review on critical paths, code review on the commits that matter, interview loops for the first engineering hires, on-call participation until the team can own it, and the vendor conversations — inference providers, base-model licensing, cloud credits — that require negotiating at startup scale. Board and investor representation is part of the seat; portfolio governance is not. This is a CTO engagement, not a CAIO engagement.
Deep read of the codebase, the data pipelines, the infrastructure, and the model stack. Identification of the architecture decisions that are compounding, the production readiness gaps, and the engineering hires the company needs in the next two quarters. A written technical roadmap lands by end of month one — specific, sequenced, with the trade-offs documented so the founders can push back where their product priorities differ. The roadmap is the artefact the rest of the engagement runs against, not a strategy deck.
Operating the seat. Architecture reviews on the decisions that set the shape of the product — model serving choice, evaluation infrastructure, observability stack, inference cost model. Code review on the critical paths until the team's discipline can carry it. The first two or three engineering hires are run end-to-end — scorecard, interview loop, technical problem sets, reference calls, closing — because the cost of getting those hires wrong is larger than the cost of the engagement itself. Vendor conversations start: inference providers, cloud credits, base-model licensing.
The engineering organisation starts taking production operations seriously. On-call rotation, incident response discipline, the evaluation harness that makes model updates measurable, the observability stack that catches regressions before customers do. Technical representation on Series A or B due diligence calls, on architecture reviews for strategic customer pilots, and on the board sessions where technical questions are on the agenda. The founding team starts handling the non-critical ones directly, with prep and debrief, because the pattern transfer is the point.
The exit criteria defined at kickoff come into view. A named full-time CTO hire lands, or the founding engineer steps up into the seat with the pattern library transferred, or the organisation hits a series-level maturity milestone where it can run without the fractional layer. I run the interview loop for the full-time CTO where that is the path chosen. The internal successor, where that is the path, is already running meaningful chunks of the seat by month nine and takes over cleanly in month twelve. The exit leaves the engineering organisation stronger than it was, and specifically no longer dependent on my presence to ship.
Seed to Series B startups with five to thirty engineers, AI in the critical path of the product — not an enablement tool layered on top of a different business — and a founding team that lacks senior ML engineering leadership. Companies heading toward a Series A or B technical due diligence cycle, a first strategic enterprise pilot, or a production inflection where the absence of a CTO-level technical voice is becoming a binding constraint. Founders who understand that the work is engineering leadership — architecture, hiring, code review, on-call — and not advisory governance. This is not for startups where AI is a feature of a non-AI product; those companies often need an experienced engineering lead rather than a fractional CTO at this scope. It is also not for mid-market enterprises with an AI portfolio across multiple business units — the Fractional CAIO engagement is the correct variant at that scope, because the work there is governance and board reporting, not shipping code.

Most of the writing is code review and architecture, not individual contributor output, because the point is to raise the engineering organisation's altitude rather than be its most productive individual contributor. The test is whether the team ships better and faster, not how much code I personally wrote that week.
The engagement adapts. Series A usually resets the engineering trajectory — bigger hires, more sophisticated customers, harder production requirements — and the CTO work during and after that raise is exactly the work the engagement was set up to carry. The exit criteria get re-examined at that point because the full-time CTO hire becomes realistic in a way it was not at seed, and we run that interview loop end-to-end if that is the path chosen. Several engagements have concluded with the internal successor stepping up instead, which is usually the better outcome when the founding engineer has the trajectory.
Yes, within the scope of the engagement. Series A or B technical due diligence calls, strategic customer architecture reviews, and board sessions where technical questions are on the agenda are part of the seat. What I do not do is play CTO on a slide deck — I am on the payroll as a fractional executive, I am named on the team page during the engagement, and I am represented credibly because the work is real. Post-engagement I am available for specific escalations by prior agreement, but the continuing representation is the full-time successor's job, not mine.
If that engineer has personally shipped production AI systems to multiple enterprise customers, hired and managed a team of ten, run board-level technical conversations, and negotiated vendor contracts at startup scale, probably you do not. Most senior engineers at AI-native startups have not — they have shipped product features but not operated a CTO seat end-to-end. The engagement is explicitly structured to coach that engineer into the seat by month nine where the trajectory is there, or to co-run the seat with them until a full-time hire lands where it is not. Either way the successor preparation is the point, not my indefinite presence.
